To Use Your Time Better, Track It
It’s hard to know whether you’re using your time efficiently. Even if you’re always working hard — and stressed out — are you sure you’re spending your time on the right things?
To find out, try a time-tracking exercise. For 30 days, use a spreadsheet to log how you spend your time, measuring it in per hour increments. It might sound arduous, but this exercise can yield some surprising insights.
For example, maybe one of your goals is to read more, in order to explore new ideas, but you’re struggling to find the time. The exercise might reveal that you could combine exercising, cooking, or commuting to work with listening to audiobooks or podcasts.
Time tracking might also show you that you’re especially likely to waste certain hours of the day (say, evenings spent scrolling through social media) and that certain tasks carry disproportionate psychological weight (such as managing your email).
Only by tracking your time can you truly figure out whether you’re spending it well.

Bosses have a lot to deal with, so it’s not hard for them to miss day-to-day issues with their employees. If your team has a problem, and your boss doesn’t seem to understand what’s going on, try to help them catch up.
Without being overly blunt or critical, provide a social reading of the situation that your boss is missing.
For example, you could offer observations such as: “Did you notice that Li;ly is a bit down this week?” or “Have you noticed that everyone seems stressed out lately?” You could also say something general, such as: “Would you mind if I shared some observations about Marco with you?”
Make your suggestions with tact; your goal should be to enlighten your boss, not to chastise or embarrass a colleague. By showing your manager issues they otherwise would’ve missed, you can be a lens through which they better understand the team — benefiting everyone.

Use If-Then Thinking to Change Your Behavior
We all have habits and behaviors we wish we could change. But just being aware of a bad habit isn’t enough.
To truly fix it, start by considering your goal (say, “I want my team to know that I trust them”) and the obstacles you expect to face along the way (“I struggle to delegate”).
Next, frame what you will do about the obstacles as if-then statements. To address the delegation obstacle, for example, you could tell yourself: “If I start to feel uncomfortable about not completing the work myself, then I’ll ask for updates on it in our next team meeting.” Eventually the link between the cue (the “if” part of the statement) and the action (the “then”) will become strong enough to help you change how you react.
By using if-then statements, you can think through what will get in your way and make a plan to overcome it.

To Deal with Distractions, Retrain Your Brain to Focus
Focusing is hard — and blaming that on the constant distractions around us is easy. But trying to get rid of distractions isn’t enough to fix the problem. We also have to retrain our brains to concentrate.
For example, when your work is interrupted by email, the real issue isn’t email; it’s that being tethered to your inbox makes you expect an interruption every few minutes.
To help your brain relearn to focus, try “single-tasking”: Open only one window on your computer screen, or give your full attention to a single task at a time.
Also, practice noticing when your attention veers off course and then gently guiding it back to what you’re doing.
If you think of something important while you’re doing focused work, jot it down on a notepad and come back to it later.
Practicing attention management like this will build your “attention muscle,” which will give you greater control over distractions.

Don’t Have One To-Do List — Have Three
A to-do list can help you stay organized and focused, but it can also become overwhelming when it gets too long and you’re not sure what to tackle next.
Try keeping three lists — and a calendar. To start off, think about all of the tasks assigned to you. Which of them truly have to get done (chances are, some don’t)? And which are truly urgent?
On the first to-do list, write down your projects that are important but aren’t time-sensitive. On the second, write the things that are important and need to get done today. The third list is a not-to-do list, to remind you which things aren’t worth your time and which can be done by someone else.
Then use the calendar to block out time for each important task according to its deadline. Once you get control of your priorities, you’ll feel liberated to focus on what really matters to you.
